When Should You Build Custom Software Instead of Buying Off-the-Shelf?

· by Dao Van Mong, CEO · 6 min read
The "buy or build" question is usually answered wrong because it compares the wrong moment: packaged software's price in month one against custom software's price in month one. Packaged software almost always wins that comparison — low cost, live in days, no engineering team required. But the question that actually matters is cost and fit in year three, not month one.
Packaged software is optimized for the "average", not for you
A sales management tool sold to thousands of customers has to be designed around a common denominator — simple approval flows, few customizable fields, fixed reports. If your operating process matches that common denominator, packaged software is the right call and there's no reason to build custom. Problems show up when your process has genuine differences — tiered commission structures, multi-level approval by spending limit, or integration with an internal system that has run for years. In those cases, your team ends up working around the software with spreadsheets or parallel manual steps — and that's the hidden cost that never shows up on the license invoice.
The hidden cost of bending your business around software
Monthly license fees are easy to calculate. The cost of staff re-entering data into two systems, the cost of errors from manual reconciliation, the cost of waiting for a vendor to add a feature that isn't on their own product roadmap — these are harder to quantify but often larger than the license price gap. A clear warning sign: if your operations team needs two or more tools (the main software plus Excel/Google Sheets) to complete one process, the packaged software isn't enough, and you're already paying for custom development — just in the form of manual labor hours instead of a development contract.
Quick checklist: 6 questions before deciding
- How many exceptions does your process have? Lots of "but if..." cases signal that custom development will save operating time down the road.
- How long will the system be in use? Past 3 years is usually enough for custom to pay off against compounding license fees.
- Is your unique process a competitive advantage? If so, software everyone else can also buy won't create that edge for you.
- Do you have a business-side point person with time for discovery? Without one, any custom build runs late.
- How many legacy systems need integration? The more there are, the harder packaged software struggles to match existing APIs.
- Is there budget for an independent discovery phase? It's worth separating this out before committing to the full project.
When packaged software is still the right call
Custom doesn't always win. If your problem is fairly common — basic inventory management, standard sales CRM — an existing product already validated by thousands of other businesses is usually more trustworthy, at least early on. Building custom for a problem with nothing distinctive about it is waste, not investment. The most practical approach: start with packaged software, track exactly where you have to work around it over the first 3-6 months, then use that exact list as the scope for a later custom-build decision — a decision backed by evidence instead of a guess.
Frequently asked questions
Is custom software always more expensive than packaged software?
More expensive upfront, but not necessarily more expensive in total cost of ownership over 3-5 years, since packaged software compounds per-seat license fees every year while custom software only carries maintenance cost.
Can you use packaged software and build custom on top of it?
Yes, this is a common approach: keep packaged software for standard processes, build a custom module or integration layer just for the distinctive part, instead of replacing the whole system.
How long does it take to know packaged software isn't enough?
Usually surfaces within the first 3-6 months of operation, through signs like staff entering data in parallel systems or reports that don't reflect actual business reality.
